
Custom CRM vs Salesforce vs Zoho: Which One Actually Fits Your Business?

You have Googled "best CRM for my business" and now three names keep coming back — Salesforce, Zoho, and the option most sales pitches skip: a custom-built CRM.
They are not the same product with different price tags. They solve different problems, for different sizes of teams, at very different long-term costs. Pick the wrong one and you either overpay for years or outgrow your CRM in eighteen months and start again.
This is the plain-English comparison I wish someone had given me before I evaluated my first CRM ten years ago. No sales language, no scoring gimmicks — just what each one is really good at, where each one hurts, and how to know which one is right for you.
The short answer first
- Salesforce — you are a large enterprise, you have a dedicated admin team, and your process is complex enough to justify the platform.
- Zoho — you are a growing team of ten to fifty people, you want a solid out-of-the-box CRM, and you can live inside the way Zoho thinks about sales.
- Custom CRM — your business does not run like a textbook. You have a specific workflow, a specific industry, or a specific report that no ready-made CRM produces cleanly. You want to own the software instead of renting it forever.
If none of these fit you exactly, keep reading — that is where the real trade-offs live.
1. What each one actually is
Salesforce
Salesforce is the biggest CRM platform in the world. It is designed for large sales organisations — think fifty sales people upwards, multiple regions, compliance requirements, custom reporting for a board of directors.
It is extremely powerful. It is also extremely deep. To use Salesforce well, you need either a certified admin on your team or an implementation partner. If you buy it and expect to just log in and start selling, you will use ten percent of it and pay for the other ninety.
Zoho
Zoho CRM is the sensible middle ground. It gives you contacts, deals, pipelines, email, basic automation, and reports in a package that a five to fifty person team can set up in a couple of weeks. Pricing is friendly for Indian businesses because Zoho itself is an Indian company (Chennai-headquartered).
Zoho works brilliantly when your sales process looks like most other companies' sales processes. It starts to feel tight when you need it to think differently — a manufacturing quote flow, a real estate site-visit tracker, a textile order-to-dispatch loop. You end up building workarounds on top of workarounds.
Custom CRM
A custom CRM is software built for exactly the way your business runs. Your fields, your stages, your reports, your integrations. Nothing you do not need, everything you actually use.
It sounds expensive. In year one it usually is more expensive than Zoho. But you own it, you pay no per-user monthly fee, and it fits — which means the team actually uses it, which is the only thing that matters in a CRM.
2. Real cost over five years
Sticker price hides the truth. Here is what a twenty-person team actually pays over five years, based on real numbers we see in Ahmedabad, Surat, and Rajkot deployments.

Numbers are indicative. Salesforce and Zoho publish list price; final invoices vary by contract, region, and add-on licences.
Notice the pattern: custom CRM has a higher upfront cost than Zoho but no recurring per-user tax. Salesforce is the outlier — you keep paying, forever, for every seat, even after you have configured everything.
3. Where each one wins
Salesforce wins when…
- You have more than fifty sales users and a dedicated CRM admin.
- You need enterprise-grade compliance (SOC 2, ISO 27001, HIPAA).
- You are selling into US Fortune-500 clients who ask what CRM you use.
- You have complex multi-region forecasting and territory management.
Zoho wins when…
- Your sales process fits the standard "lead → qualified → proposal → won" flow.
- You have five to fifty users and want to be live in a month.
- You use other Zoho apps (Books, Desk, Inventory) and want them stitched together.
- You have no in-house tech team and prefer to configure over code.
Custom CRM wins when…
- Your process is industry-specific — textile, pharma, real estate, manufacturing, healthcare, education.
- You need integrations with a legacy system (Tally, SAP, an in-house ERP, a factory-floor scanner) that Zoho or Salesforce cannot handle cleanly.
- Your team already tried a ready-made CRM and abandoned it because it did not match how they actually work.
- You want to stop paying per user for the next ten years.
- You want reports that make sense to your business — not a shape someone else picked.
4. The features conversation
Most feature lists in CRM comparisons are misleading. Everyone has "email automation", everyone has "pipeline management", everyone has "reports". The real question is how deep and how flexible.

5. The five mistakes people make when choosing
1. Buying the biggest name
Salesforce is the biggest CRM. That does not make it the right CRM for a fifteen-person distributor in Rajkot. Big-name enterprise software in a small business kills adoption. The sales team feels like they are filling out tax forms instead of selling.
2. Buying only on monthly price
"₹2,500 per user is cheap" is true for month one. Over five years, for twenty users, that is thirty lakh with nothing to show at the end except a rented account. Compare five-year total cost of ownership, not month one.
3. Assuming customisation is free
Both Salesforce and Zoho charge for customisation — either via add-on licences, per-user tiers, or partner implementation hours. Ask for the customisation quote up front, not after the pilot.
4. Forgetting the integrations
Your CRM has to speak to Tally, or to the factory scanner, or to the courier API, or to the WhatsApp Business API. Ready-made CRMs sometimes support these through third-party connectors that cost extra and break on updates. Check the integration reality before you sign, not after.
5. Ignoring exit cost
If you outgrow Zoho or Salesforce in three years, migrating out is painful. Exporting is easy — mapping the data into a new system, retraining the team, and rebuilding all your automations is not. A custom CRM you own has no exit cost because you are not leaving anything.
6. A simple decision framework
Answer these six questions honestly. Score one point for each yes.
- Does your sales process look like textbook B2B sales (lead → qualify → propose → close)?
- Do you have fewer than fifty sales users?
- Are your integration needs limited to email, calendar, and a few standard tools?
- Is your industry served well by existing Zoho or Salesforce templates?
- Do you want to go live in under a month?
- Are you fine with paying per user, per month, forever?
5–6 yes: Zoho CRM. Configure it, get live, move on. You do not need custom.
3–4 yes: Borderline. Talk to a custom CRM team and get a scope and cost estimate before you commit to a ready-made platform. The comparison will surprise you.
0–2 yes: A custom CRM will fit your business better. A ready-made CRM will slowly become the thing your team resents.

- If you are a five-to-fifty team with a fairly standard sales process — Zoho.
- If your business runs the way your business runs, and you want the software to match — custom.
Get the choice right and the CRM disappears into the background — the team logs in, the data flows, the reports write themselves. Get it wrong and you will be having this same comparison conversation again in two years.
